One document in the Hanumanic Strategy corpus is written as a first-person memoir of a Tuesday in December 2030, and then, halfway down, turns around and reverse-engineers the next ninety days from it.1
⭐ The technique is sound and unusually well executed. The hazard it carries is the reason this build has spent ten phases correcting numbers — and the two are the same property.
The document opens in the present tense of a future morning and does not break character for its entire first half.1
A 5:47 a.m. waking without an alarm, "my body has learned the rhythm". A hand on a small murti. A forty-five-minute ritual that "flows without effort now". An AI collaborator with a name. A dashboard on the wall. ⚑ Then a client call with a city's executive council, an afternoon of synchronised global practice sessions, an evening review of experience points earned.
⚠ Nothing in the prose signals invention. ⭐ It is specific in exactly the way testimony is specific — a time to the minute, a named month and year, a named city, a named person, a quoted sentence with a speaker attached.
⚑⚑ That specificity is a deliberate craft choice and it is the correct one for the technique. A vague future produces a vague plan.
Then the document turns, under a heading that names the method outright, and derives an eight-week action plan from the imagined decade.1
Weeks one to two — evidence creation: run the full daily practice while instrumenting it, with continuous glucose monitoring, heart-rate variability, sleep tracking, cognitive assessment, video logs and written reflection. Weeks three to four — ten beta practitioners recruited from the existing network, given free access in exchange for metrics and testimonials, plus early conversations with potential partners. Weeks five to six — a minimum viable version of the tracker, the dialogue framework and the tier system, launched free to the newsletter for feedback. Weeks seven to eight — expert interviews and speaking applications.
⭐ Read the eight weeks against the 2030 memoir and the derivation is legible. ⚑ The memoir has a dashboard, so week one buys instruments. The memoir has practitioners, so week three recruits ten. The memoir has institutional recognition, so week seven applies to speak.
⚑⚑ This is backcasting done properly: the future is written first and in detail, and every near-term action is chosen because some feature of that future requires it to exist.
⚑ The obvious objection — that the memoir is fantasy and the plan would have been better written directly — misunderstands what the first half is for.
⭐ A plan written forward from the present inherits the present's constraints. It produces the next obvious step, then the step after that, and it cannot produce a step whose only justification lies eight years out.
⚑⚑ A plan written backward from a specified future produces exactly those steps. Instrumenting your own practice with a glucose monitor in week one is not the obvious next move for a newsletter with four paid subscribers. ⭐ It is only obvious if the future contains a dashboard, and the dashboard is only there because somebody wrote the morning of 15 December 2030 in enough detail to notice a wall screen in it.
⚠ So the sensory detail is not decoration and cannot be trimmed. The imagined room is the specification.
⛔ And here is where it goes wrong, and it goes wrong for a reason internal to the method.
A memoir of a working morning in 2030 contains a dashboard, and a dashboard has figures on it. 🚩 So the document supplies them: hundreds of thousands of practitioners across six continents, a completion rate given against a named comparison, average satisfaction to one decimal place, income multiples, a percentage drop in one named city's crime rate, laboratory findings attributed to named universities, a dated month for a technological breakthrough.1
⚑ None of these is a claim the author is making. They are props in a scene. ⚠ But a prop in a scene written in the past tense is grammatically identical to a finding.
⭐⭐ This is the technique's structural hazard and it deserves stating precisely: backcasting requires you to write the future as though it were remembered, and a remembered future is indistinguishable, sentence by sentence, from a report.
⚑⚑ The frame that marks the document as invention lives entirely in its title and its first line. The body carries none.
⚠ Take any paragraph out of the middle and there is nothing in it — no tense, no hedge, no marker — that would tell a reader it describes a hypothetical. ⭐ Not one figure carries a conditional. Not one institution is flagged as imagined. The named research lab, the named city, the dated breakthrough all read exactly as they would in a case study.
⛔ And that is what happened. This build has documented that the document's figures reappear elsewhere in the corpus as though real.2 ⚑ The migration did not require anyone to be dishonest — only for a number to be reused at one remove from the file it was invented in, which is the ordinary way a person reuses their own material.
⭐ The corpus is not naive about this. It has the guard.
⚑ The document is titled as a memory rather than a plan, which is a genre marker doing exactly its job, and this build's own reading of the corpus records that the 2030 document is honest about being a visioning exercise.2 ⚠ The frame was declared.
⚑⚑ It failed anyway, and the reason is that a frame declared once, at the top of a file, has a range of about one file. ⭐ Nothing carries it into a quotation, a slide, a later draft, or the author's own memory of what he had established.
⚠ Which makes the corpus's other visioning document instructive by contrast.3 Its long institutional roadmap is written as a plan — future tense, staged, explicitly aspirational — and none of its figures have contaminated anything. ⭐ Same author, same imagined future, same willingness to specify. Different tense, and the difference is the whole outcome.
⚑ The repair is not to abandon the technique. It is to make the frame travel with the sentence rather than with the file.
⭐ Three moves, and each costs almost nothing. ⚑ Put every invented figure in a form that cannot survive quotation — "the dashboard reads 847,000, a number I made up to see what that scale would feel like" — so that lifting the number lifts its status too. ⚑ Keep the memoir's prose and strip its statistics, since the scene needs a dashboard but does not need the dashboard's contents. ⚑ Or write the whole thing in a tense that cannot be mistaken — "there would be a wall screen, and it would say something like…" — at some real cost to the vividness the method depends on.
⚠ The third is the honest trade and the document takes none of them. ⭐ Which is the finding worth keeping: backcasting's power and its contamination risk are the same property, and the only defences either dilute the power or attach to individual sentences.
Write the future first and write it specific. ⭐ The room, the hour, the objects. Steps whose only justification lies years out cannot be derived from anything vaguer.
Then derive backward, feature by feature. ⚑ Every near-term action should be traceable to a thing the imagined scene contains. If an action has no such parent, it came from the present and belongs in a different plan.
Mark every invented number at the sentence, not at the top of the file. ⛔ A frame that lives in the title has a range of one document, and your own future quotation of yourself is already outside it.
Or leave the numbers out entirely. ⚑ The scene needs the dashboard; it does not need what the dashboard says. Every figure you omit is a figure that cannot migrate.
And keep plans in the future tense. ⚠ The same content stated as we will rather than we did has never contaminated anything in this corpus, and the comparison is available inside the corpus itself.

⚠ The contrast with the corpus's other visioning document is a comparison of two documents, [n=2]. It is offered as consistent with the tense hypothesis, not as a test of it — one clean pair is suggestive and no more.
Open question. ⚑ Did the eight-week plan get run? Weeks one to two are instrumented and dated and would have produced a legible artefact. Nothing found in the folder reports the result, which would settle whether the technique produced action or only a document.
Second open question. ⚠ Does the futures literature already know this? Backcasting is an established method with a substantial practitioner literature, and the failure mode described here — invented specifics escaping their frame — is the kind of thing a mature field would have named. Not checked, and worth checking before treating the finding as new.
⚑ The author wrote the future twice and only one of them poisoned anything.
⭐ The institutional roadmap is scrupulous.3 It stages its ambitions, dates them, and labels them as intentions; this build has read it as a plan and quoted it as a plan, and none of its figures has ever been mistaken for a result.
⚠ The memoir is written with more craft and more conviction, and it is the one that leaked. ⚑⚑ The author is not less careful in the second document — he is better at it, and the quality of the execution is what made the props convincing enough to survive being separated from their frame.
⭐ Which is an uncomfortable convergence with the corpus's general pattern. ⚑ Its failures cluster where its craft is highest — the vivid scene, the confident table, the well-built grid — because those are the forms that carry authority past the point where the author's own hedging can follow.
⚠ And he does hedge. The title is a hedge. It was simply not attached to anything that travels.
Apocryphal Birth-Prophecy Architecture. ⚑ The Aśokāvadāna has the Buddha foretell Aśoka by name, four hundred years after the Buddha and two centuries after Aśoka — a text composed after the events it predicts, written in the tense of prophecy.
⚑⚑ Put it beside a memoir of 2030 and they are one device run in opposite directions. ⭐ Prophecy-after-the-fact borrows authority by claiming the future tense for something already known; memoir-before-the-fact borrows authority by claiming the past tense for something not yet true. Both work because a reader's trust attaches to tense before it attaches to evidence.
⚠ And the pairing supplies the real diagnosis, which neither case shows alone: in both, the frame that would correct the reading is external to the text. ⭐ The Aśokāvadāna is marked as legend by scholarship, not by itself — Aśoka's own inscriptions mention no previous life, no birth narrative, no parents, and it is that silence, found elsewhere, that exposes the architecture. ⚑ The 2030 document is marked as vision by its title, which is also elsewhere from the paragraph doing the damage.
⭐ General instrument: for any document that speaks confidently in a tense it has not earned, ask where the correcting frame lives. If the answer is anywhere but inside the sentences, the claims will eventually be read straight.
The Unbuilt Institution. ⚑ The same author's other imagined future — concentric membership rings, three certification levels, a roadmap dated to 2074 — specified in as much detail and contaminating nothing.
⭐⭐ The pairing isolates the variable, which is rare. Same author, same corpus, same fortnight, same appetite for specificity, same absent evidence. ⚑⚑ One is written as this will be built; the other as this is how it was. Only the second leaked.
⚠ So the failure is not overreach and not credulity. It is grammar — and the repair is available at the cost of one auxiliary verb per sentence.
⚑ A method whose effectiveness and whose danger cannot be separated.
🧭 The first open boundary: this may be an argument for writing the memoir and then destroying it. ⭐ The memoir's entire function is to generate the eight-week plan; once derived, the plan stands alone and needs no ancestor. ⚠ Keeping the source document in a corpus you will later mine is what creates the exposure, and nothing about the technique requires it to be kept.
🧭 The second, and it generalises well beyond this corpus. ⚑⚑ Every organisation that runs scenario planning produces documents of exactly this shape — richly specified futures, written for the plans they generate — and then files them alongside its actual reports. ⭐ The question of what marks a scenario as a scenario, five years later, in a folder, to somebody who was not in the room, appears to have no standard answer.
🧭 The third is the sharpest and it cuts at this build. ⚠ This vault is itself a corpus of confident sentences extracted from documents whose frames were sometimes only in their titles. ⭐ This build caught the 2030 figures because it read the file that made them. 🧭 Nobody has asked how many other claims in this vault arrived through the same door — quoted at one remove from a frame that did not travel with them — and the check would have to be a full provenance pass rather than a spot audit.
