You're in an electronics store with six different people, all looking at phone cases. Same wall, same products, same prices. The first person reaches for a case shaped like an oversized cat. The second is hunting for the clearest, thinnest case so everyone can see they have the brand-new iPhone. The third is kneeling in the glitter section looking for a sports-team logo. The fourth is heading toward the case that looks most like everyone else's. The fifth has a phone with a cracked screen and is muttering that they don't really need a new case. The sixth is comparing protection ratings to find the maximum return on their phone investment.
You just watched the entire Decision Map play out in three minutes.1
Hughes built this thing alongside the Human Needs Map and reportedly used it as the key ingredient in over a thousand interrogations. "This is something I never wanted to release to the public," he writes — and you can read between those lines: he's saying the framework is more powerful than it looks, more powerful than the body-language tools that fill most of his book. His exact line: "Body language skills are no match for behavior profiling at this level."1
The Decision Map identifies the question someone is unconsciously asking before they make any choice — what cell phone case to buy, what house to purchase, who to date, whether to confess to a crime. Every decision passes through one of six filters. The operator who identifies the filter knows what frame the persuasion has to land in to succeed.
The Decision Map activates whenever an operator is in any conversation involving choice — sales, dating, jury selection, interrogation, recruitment, therapy, parenting, negotiation. Like the Needs Map, it doesn't differentiate by professional context. Wherever a human is making decisions, the Decision Map applies.
The framework rests on a central claim: humans don't actually compare options on their merits. They compare options against an internal filtering question — and the question is largely the same across all of that person's decisions, from cell phone cases to romantic partners. "From buying houses to cell phone cases, the Six decision styles tend to be the 'hand on the wheel' when we make choices and decisions."1
The biological substrate the model gestures toward: humans evolved decision systems shaped by social-survival pressures. In the ancestral environment, what others would think of the choice and whether the choice would maintain group standing were as important as the choice's intrinsic merits — sometimes more important. The Decision Map is Hughes' practitioner taxonomy of the major filtering questions humans use, organized along a continuum from "stand out" to "fit in."
What this means operationally: the same product pitched two different ways will produce dramatically different compliance rates depending on whether the framing matches the listener's filtering question. "When we don't get compliance from a person, it's often that we are pitching the wrong decision style to them."1
The pillars sit on a continuum and bleed into the ones closest to them. Hughes describes the linear ordering:
"For instance, someone driven toward Deviance (a departure from accepted norms) will also consider Novelty (how new something is) when making decisions. Someone rooted mostly in Novelty will tend toward Social and Deviance. A person who is in the Social category will also tend a bit toward Novelty and Conformity, and so on."1
Reading the continuum: Deviance ↔ Novelty ↔ Social ↔ Conformity ↔ Investment ↔ Necessity. Most speakers occupy two adjacent pillars.
Filtering question: "Will this help me stand out or break cultural / social norms?"1
The Deviance person actively chooses against the mainstream. Personal appearance signals departure from accepted standards. Choices in products, behaviors, beliefs, attitudes, friends, image, and decor are filtered through whether they reinforce the deviation.
Visual identification across a room: dyed unconventional hair, visible tattoos arranged for social effect, distinctive piercings, anti-mainstream brand choices. The case in the shape of an oversized cat — that's the Deviance person's phone case. The customer with arms covered in tattoos and blue hair walking into the interrogation room is showing you the filter before they say a word.
Filtering question: "Is this noticeably new, and will others see it?"1
The Novelty person is the early adopter. Choices are filtered through newness — the latest model, the newly released technology, the experience nobody else has had yet. They thrive on choosing behaviors that produce experiences they haven't had before.
Unlike Deviance (which signals difference from the mainstream), Novelty signals being ahead of the mainstream. Same direction conceptually, different distance from the curve. The Novelty person buys the clearest minimalist phone case so people can see the brand-new iPhone — they're not avoiding the mainstream; they're at the front of it.
Filtering question: "Will this make people around me show interest or connect with me?"1
The Social person filters through how the choice appears to others — but specifically, how it triggers connection or attention from others. They adapt to fashion trends, hide flaws, display behaviors designed to please or impress people around them. Their decisions are regulated by their estimation of how their behaviors will be interpreted by others.
The Social person picks the phone case with glitter or the sports-team logo — something that draws attention and signals affiliation. This is the most relationally-oriented pillar; choices are explicitly about interaction rather than about the choice itself.
Filtering question: "Are others in my peer group doing this, and is it acceptable to them?"1
The Conformity person makes choices to maintain status within a specific peer group. Where Social is about generating interest from any nearby people, Conformity is about not standing out within the specific tribe whose standing matters. Conformity-people are averse to radical shifts; choices are filtered through how they'll appear to close peers.
Hughes notes that Conformity is common across both high- and low-income areas. The fancy neighborhood where every Mercedes is the same trim level, every yard is cut to the same length, every man wears the same khakis — all Conformity. The low-income neighborhood with similar parallel signaling — also Conformity. The HOA that "enforces conformity for the 'good' of the neighborhood" is performing institutional Conformity at scale.1
Filtering question: "Is this investment or behavior going to provide me with a valuable return?"1
The Investment person filters through return on investment. Every choice is evaluated for what it returns over time. Prone to overanalysis unless primed to be receptive. They aren't necessarily wealthy — Investment-thinking shows up in well-made older shirts, heirloom watches, vehicles chosen for resale value, decisions to repair rather than replace.
The Investment-thinking CIA recruitment target whose phone has a waterproof case + well-made shirt + passed-down watch is showing the operator the entire pitch frame: "Your decisions will be filtered through the question associated with your pillar: Is this investment or behavior going to provide me with a valuable return?"1 Frame the recruitment as an investment with measurable returns. Different pillar would require completely different framing.
Filtering question: "What specifically makes this necessary versus other options?"1
The Necessity person filters through purpose. They weigh options carefully. They're patient unless triggered by limbic pressure. They're the people whose phone is shattered and held together with tape and who insist "it works just fine for me, I don't need a new one."
When they finally do replace the phone, they look for either the cheapest case or the most-durable case — the calculus is purpose, not signaling.
Hughes' continuum claim is operationally important. Most speakers don't sit cleanly in one pillar — they share two adjacent ones. The bleed pattern is structurally regular:
Reading a speaker as "Conformity + Social" produces a different compliance pathway than reading them as just "Conformity" alone — the operator who frames the pitch around both peer-group acceptability and attention from the broader environment will land harder than the operator who frames it around peer-group acceptability alone.1
The Needs Map identifies what the speaker needs — the social-reward chemistry their cells are demanding. The Decision Map identifies how the speaker decides — the filtering question that determines whether any specific option is approved.
Coupling the two produces the full compliance pathway:
The operator who knows all four can shape the pitch precisely. A Significance-need + Novelty-decision target should hear the offer framed as: "This is the most groundbreaking approach I've ever seen to X — only operators of your caliber recognize what it does." Both need (significance confirmation) and decision filter (newness) are addressed in one sentence.
A Significance + Conformity person would resist that exact framing — they don't want to be seen breaking from the peer group. They'd want: "This is what your top three competitors are already doing — and they're using it to build positions you'd recognize as significant." Same offer, completely different frame.1
The two maps together collapse persuasion to engineering. Read the need, read the pillar, frame the pitch around both, watch the compliance rate.
Visual scan first. From across the room, before any verbal contact, identify likely pillar based on appearance. Distinctive-deviation grooming = Deviance candidate. Latest tech-on-display = Novelty candidate. Group-affiliation markers (jerseys, charity bracelets, fraternity rings) = Acceptance/Social candidate. Conventional matching-the-peers presentation = Conformity candidate. Older-but-quality items = Investment candidate. Repaired-rather-than-replaced items = Necessity candidate.
Conversational confirmation in first three minutes. Listen for filter-language. Deviance speakers signal contempt for mainstream choices. Novelty speakers reference newness, latest releases, just-discovered things. Social speakers reference interactions, connections, what people thought, what someone said. Conformity speakers reference what their peer group does, what's acceptable, what everyone in their neighborhood drives. Investment speakers reference returns, value-over-time, depreciation. Necessity speakers reference purpose, what's actually needed, distinguishing wants from needs.
Identify primary + secondary pillar. Most speakers display two adjacent pillars. Compass note: Dec plus the two-pillar abbreviation (e.g., Dec: NO + SO for Novelty + Social).
Couple to Need read. Cross the Decision Map result with the Needs Map result. Hold both simultaneously when designing the pitch.
Frame the pitch through the filter. Construct your ask using language the speaker's filtering question would approve. Test the framing before deploying — does the framing pass the filter? If not, reframe before speaking.
Watch for resistance signal. If the pitch doesn't land, the most common cause is a wrong-pillar read, not insufficient persuasion. The Conformity person doesn't reject the offer because it's not compelling; they reject it because the framing addressed Novelty filters they don't run. Re-read the pillar; reframe.1
Visual misidentification. Specific markers (waterproof phone case, bowtie, jersey) are statistical, not diagnostic. The CIA-recruitment scenario Hughes describes treats the waterproof phone case as Investment-pillar evidence — but it might also be a Necessity decision (durable case to avoid replacement) or just a gift from someone. Recovery: weight verbal disclosure heavier than appearance.
Cross-context decision-style instability. Like the Needs Map's needs, decision pillars can shift across contexts. The Investment-pillar professional at work may make Conformity-pillar decisions in family contexts (going along with peer-group expectations rather than optimizing returns). Recovery: read the pillar for this specific decision, not as a person-level trait.
Mid-conversation pillar shifts. Some speakers shift pillars mid-conversation as the topic changes. A speaker reading as Necessity early on may shift to Investment when the conversation moves to a topic they care more about. Recovery: re-evaluate per topic; the Compass Notes system accommodates this.
Hybrid pitches that violate the bleed rule. Trying to frame a pitch through non-adjacent pillars (Deviance + Conformity, Novelty + Necessity) typically fails. The bleed rule isn't just descriptive — it constrains compatible framings. Recovery: stick to single-pillar or adjacent-pillar framings.
Highly-trained targets. Sales professionals, negotiation trainers, and certain executive coaches recognize the framework and may consciously refuse to be filtered. They'll take any framing at intellectual face value and make decisions on the merits. The Decision Map's predictive power is reduced on these targets — though the underlying chemistry still operates, just with conscious override available.1

The framework is presented as the result of practitioner experience across "over a thousand interrogations" using the Decision Map as the key ingredient in producing confessions.1
Hughes positions the Decision Map as more powerful than body-language reading: "Body language skills are no match for behavior profiling at this level." The framework is offered alongside the Human Needs Map as the two halves of the 6MX system that "really makes this entire system an 'X-Ray.'"
No academic citations support the specific six-pillar taxonomy or the bleed-rule continuum. The framework draws on broader consumer-psychology and marketing-segmentation traditions but doesn't formally engage them.
Single-source proprietary taxonomy. No peer-reviewed validation of the six-pillar structure, the bleed-rule continuum, or the visual-identification markers. The framework is internally consistent and operationally useful — but the predictive validity claim ("over a thousand interrogations") is a practitioner credential rather than a published finding.
Unfalsifiable continuum logic. Because pillars bleed into adjacent ones, virtually any speaker can be read as fitting some pillar combination on the continuum. This produces a framework that always seems to work — but at the cost of being difficult to falsify. A robust framework should make some predictions that fail; the bleed rule's flexibility may mask cases where the underlying claim is wrong.
Visual-marker essentialism. Specific objects (cell phone cases, watches, dogs, clothing) are treated as diagnostic of specific pillars. The actual statistical association is much weaker than the chapter implies. The CIA-recruitment example reads three pieces of clothing-and-accessory evidence as conclusive Investment-pillar identification — which is operationally efficient but methodologically thin.
Conflict with rational-choice frameworks. The Decision Map is structurally incompatible with rational-actor models of decision-making. Standard economics treats choices as utility-maximization across stable preferences. The Decision Map treats choices as filter-passes through pillar-specific questions that may bear no resemblance to utility. Both can't be fully right; the empirical literature on decision-making sits somewhere in between, with substantial documentation of pillar-style filtering effects (status, novelty-seeking, conformity pressure) operating alongside utility-driven evaluation.
Cultural calibration limits. The pillars are presented as universal but the visual markers are clearly Western-coded. Bowties, college rings, the specific car brands referenced, the HOA neighborhood signaling — all calibrated against US middle-class baselines. Cross-cultural application requires recalibration that the chapter doesn't provide.
The Decision Map's most direct vault counterpart is the Quadrant Analysis framework from Hughes' BOM (2023), which the vault has already integrated. Quadrant Analysis identifies four motivational quadrants (Acceptance / Intelligence / Belonging / Control) — structurally similar to Hughes' Needs Map but used as a decision-frame identification tool rather than a need-identification tool. The conceptual relationship between BOM Quadrant Analysis and 6MX Decision Map is interesting:
The Decision Map appears to be the more developed, more specific framework — written before Quadrant Analysis but published only after Hughes had been teaching simpler four-quadrant versions to BOM trainees. The Decision Map's bleed-rule continuum is structurally unique to this framework.
The deeper convergence: both frameworks share the underlying claim that what the speaker says about their decision is largely epiphenomenal — the actual decision was made by an unconscious filtering process with characteristic structure. The conversation isn't really about deliberation. It's about the filter doing its work.
The Decision Map has structural overlap with behavioral economics work on decision-style effects. Daniel Kahneman's Thinking, Fast and Slow documents how System 1 (fast, automatic, intuitive) heuristics dominate most everyday choices, with System 2 (slow, effortful, deliberate) reasoning intervening only on demand. Hughes' pillars are essentially descriptions of dominant System 1 heuristics — the filtering question runs automatically, before any deliberate evaluation.
The structural parallel: both frameworks recognize that decisions don't operate through utility-comparison across stable preferences. Both treat "preferences" as constructed during the decision process rather than retrieved from a stored utility function. The Decision Map's pillars are essentially Hughes' practitioner taxonomy of the most common preference-construction heuristics — and they map onto established behavioral-economics findings: status-quo bias (Conformity), novelty-seeking (Novelty), social-proof effects (Social), endowment-and-investment biases (Investment), purpose-bound rationality (Necessity), reactance and identity-distinctiveness (Deviance).
The connection produces an insight neither domain articulates alone: Hughes is operationalizing the implications of behavioral economics for influence work. The academic literature has spent decades documenting that decisions are heuristic-driven; Hughes is providing the field-deployable framework for exploiting this finding. What the academic literature has that Hughes doesn't: scoping conditions. Behavioral-economics findings include detailed information about when heuristics dominate vs. when System 2 intervenes — high-stakes decisions, decisions with public scrutiny, decisions made under time pressure all produce different patterns. Hughes' Decision Map applies the same framework universally, which is operationally useful but probably less accurate than a context-sensitive version would be.
The yogic concept of vasana — directional tendency, residual impression, the gravitational pull of past experience on present perception — describes structurally similar territory. Vasanas are the inherited and accumulated tendencies that incline consciousness in particular directions before deliberate thought engages. The yogic tradition holds that most adult choices are vasana-driven; what feels like decision is often just the consciousness moving along grooves carved by prior repetition.
The structural parallel: both Decision Map pillars and vasanas describe pre-deliberative directional tendencies that determine which options feel attractive before conscious evaluation. Both recognize that what the person says about why they chose what they chose is often a post-hoc rationalization of a process that ran automatically. Both treat the pre-deliberative process as substantially stable across decision contexts.
The deeper alignment: vasanas in the yogic framework are understood as developmentally accumulated — early experience, family-of-origin patterns, cultural conditioning, and (in traditional readings) past-life karmic tendencies. Hughes' pillars are also developmentally produced (the chapter implies that pillar formation traces back to early experience and personality structure). Both frameworks understand that decision-style is built in, not consciously chosen.
The split reveals: the yogic framework holds that vasanas can be seen through and dissolved via specific contemplative practices — the consciousness that recognizes the vasana stops being driven by it. Hughes' framework treats pillars as fixed operational targets — the operator works with the speaker's pillar, not against it. The contemplative tradition would view the operator-side use of the Decision Map as exploitation of an unawareness the practitioner-side use exists to dissolve. The Decision Map has direct industry-side counterparts in psychographic segmentation tools — VALS (Values, Attitudes, and Lifestyles), PRIZM, and similar consumer-typology systems used in marketing strategy. These frameworks segment populations by motivational orientation and decision-style for purposes of advertising design, product positioning, and channel selection.
The structural parallel: VALS' eight types (Innovators, Thinkers, Believers, Achievers, Strivers, Experiencers, Makers, Survivors) overlap substantially with Hughes' six pillars. VALS Experiencers ≈ Novelty + Deviance; VALS Believers ≈ Conformity; VALS Thinkers ≈ Investment + Necessity; VALS Achievers ≈ Significance-Decision crossover.
The connection produces an insight: Hughes' Decision Map is essentially a stripped-down VALS calibrated for conversational application rather than marketing campaign design. VALS requires extensive survey data to classify; the Decision Map can be deployed in real-time conversation. The Sharpest Implication. Most adults believe they make purchase decisions, partner choices, career moves, and major life directions through conscious deliberation across the actual merits of options. The Decision Map proposes that the deliberation is largely theatrical — the actual filtering happens through one of six pre-installed questions, and the deliberation is the post-hoc rationalization that makes the filter's verdict feel like reasoned choice. If you take the Decision Map seriously, the implication is that you have been making your decisions through a filter you didn't choose and probably can't easily change. The disquieting question is: what does it mean to exercise judgment in a system where the actual judgment is being done by a process upstream of awareness? Most people resolve this by ignoring the question and continuing to experience their choices as deliberate. Hughes' Decision Map makes the ignoring harder. Once you've identified the pillar your own choices run through, every subsequent decision is colored by the awareness that you're watching the filter operate.
